How to Plan Ecommerce Merchandising

Ecommerce merchandising decides which products customers encounter, in what context, and with enough information to choose. It needs commercial rules, usable tools, and a review rhythm.

Start with customer missions and commercial constraints

List the reasons people shop, the decisions they struggle with, seasonal moments, priority categories, margin or stock constraints, and products that require education. Define what good merchandising should improve, such as discovery, sell-through, basket quality, or the visibility of a strategic range.

Do not reduce the plan to whichever products the team wants to push. A promoted item still needs to fit the customer’s context, availability, delivery promise, and price expectations.

Build collections with explicit ranking rules

Create collections around useful shopping logic: product type, use, recipient, room, activity, compatibility, material, price, season, or curated point of view. The guide to ecommerce collection pages explains how titles, introductions, filters, cards, and supporting content work together.

Define default ranking, pinned positions, newness, availability, popularity, commercial priority, and fallback behaviour. Make rules visible to merchandisers so automated sorting can be understood and overridden when a campaign or stock situation requires it.

Use campaigns and recommendations to continue a decision

Place featured products, edits, bundles, and recommendations where they help the current task: discovering a category, comparing options, completing a setup, reaching a threshold, or finding an alternative. Avoid repeating the same block on every page.

Follow the guide to product recommendations and define the logic for complementary, substitute, recently viewed, personalised, and editorial selections. Exclude unavailable, incompatible, or inappropriate combinations.

Connect the calendar, inventory, and measurement

Maintain a merchandising calendar with owners, assets, landing pages, collection changes, promotion terms, inventory checks, launch dates, and removal dates. Agree how campaigns respond when stock is late, shallow, restricted by region, or selling faster than expected.

Measure exposure as well as clicks and orders so teams know what customers had a chance to see. Review search terms, collection exits, filter use, product discovery, attachment, returns, and support feedback, then record why important ranking changes were made.
