Ecommerce / Migration

Ecommerce website migration checklist.

Move the storefront as an operating system, not a set of pages. Inventory data, integrations, URLs, workflows, and launch responsibilities before migration.

Define why the store is moving and what will change

State the operational or customer problem the migration must solve. Then decide whether the project preserves the current experience, redesigns it, or changes both platform and storefront. This determines how much discovery, content, design, development, and validation the plan needs.

Inventory domains, markets, languages, currencies, catalogues, sales channels, warehouses, tax rules, payment methods, delivery services, subscriptions, customer groups, promotions, apps, and reporting. Record owners and blackout periods when campaigns or seasonal demand make migration unsafe.

Map every data set field by field

  • Products: identifiers, variants, options, descriptions, media, categories, prices, stock, tax, shipping attributes, and status.
  • Customers: profiles, consent, addresses, groups, store credit, and account activation requirements.
  • Orders: history, fulfilment, returns, refunds, subscriptions, invoices, and customer-service access.
  • Content: pages, articles, navigation, files, metadata, structured data, and reusable sections.
  • URLs: products, collections, content, pagination, filters, canonicals, and redirects.

For each field, name the source, destination, transformation, validation rule, and owner. Decide what must be migrated, archived, rebuilt, or deliberately left behind. Handle personal data according to the business's legal and security requirements; do not move it simply because an export exists.

Map workflows and integrations, not only apps

Follow a representative order from product and stock creation through purchase, payment, fraud checks, tax, fulfilment, delivery, service, return, refund, accounting, and reporting. For each connection, document data direction, timing, identifiers, failure alerts, retry behaviour, rate limits, credentials, test environment, and responsible supplier.

Confirm which system owns product, price, stock, customer, order, and fulfilment records after launch. Duplicate authority creates hard-to-diagnose conflicts. Review the platform choice itself using the ecommerce platform selection guide before building migration logic.

Run trial migrations and end-to-end scenarios

A representative test import should expose encoding, relationships, media, variants, URL, and volume problems before launch. Reconcile counts and samples, then let catalogue managers and customer-service staff inspect real records in the new interface.

Test browsing, search, filters, pricing, promotions, accounts, cart persistence, taxes, delivery, payments, confirmation, emails, stock updates, fulfilment, cancellation, returns, refunds, analytics, consent, accessibility, and mobile use. Include failure cases such as declined payments, unavailable stock, invalid addresses, integration delays, and duplicate submissions.

Plan the cutover minute by minute

Define the final data freeze or delta migration, DNS and deployment steps, payment mode changes, redirect release, integration switch, smoke tests, rollback criteria, customer communication, and decision authority. Back up source data and preserve read access where required.

After launch, reconcile products, customers, orders, revenue, payments, stock, and fulfilment. Monitor errors, form and checkout completion, search coverage, redirects, customer contacts, and integration queues. Keep the migration team available until ownership passes to normal operations.

Make reconciliation measurable

“The import finished” is not acceptance. Define counts, totals, samples, and workflow outcomes that prove the new store contains the right data and behaves correctly.
